Why US Small Businesses Switch Bookkeepers — and Why Now Is a Good Time

The most common reasons US small businesses switch bookkeepers are: books always behind schedule, unexplained errors that cause IRS notices, the bookkeeper going unresponsive, or simply paying $400–$900/month for work that an ICAI CA firm can do at $200–$500/month with greater technical depth. Whatever the reason, the fear of disruption often keeps businesses with a bad arrangement longer than they should stay.

The reality is that switching bookkeepers is a well-defined process that takes 1–2 weeks when handled correctly. The key is timing, preparation, and choosing a new firm — like Sharma Jyoti and Co — that handles the transition for you rather than leaving you to manage the logistics alone.

Step 1 — Choose the Right Time to Switch

Switching mid-period creates reconciliation gaps that slow down your new firm. The US tax calendar gives you natural transition points:

Transition PointWhy It WorksWhat to Watch
January 1 — new calendar yearClean year-end break. No mid-year splits for your CPAEnsure December 31 accounts are fully reconciled and all 1099s are on track
After Q4 payroll tax deadline (Jan 15)Form 941 data for Q4 is complete — no handover of a half-finished quarterConfirm Q4 941 data reconciled, EFTPS deposits current
After any quarterly 941 deadlineClean break on payroll records — no split FICA quarter handed overSame — confirm all payroll records current and 941 data reconciled
After monthly sales tax filingNo part-filed return handed overConfirm state filing submitted and accepted
End of any calendar monthBank feeds reconciled, no mid-month splitsPayroll up to date, no outstanding pay runs
February – April (tax season)⚠️ Avoid — your CPA needs consistent records for filingOnly switch mid-tax-season if the situation is urgent (bookkeeper quit, serious error discovered)

Step 2 — Notify Your Current Bookkeeper

Give your current bookkeeper 2–4 weeks written notice. Check your engagement letter for any notice period clause — most US bookkeepers operate month-to-month but some have 30-day terms. In your written notice, request:

  • Bank reconciliation to date — all accounts cleared with no unmatched transactions
  • All outstanding quarterly payroll tax returns (Form 941) filed before their last day
  • 1099 contractor tracking — all vendor payments coded correctly and a report of all contractors paid over $600 year-to-date
  • Payroll year-to-date summary — all employees, gross pay, federal and state withholding, FICA (employee and employer), and any 401k deductions
  • Chart of accounts explanation for any unusual or custom accounts
  • A list of any recurring journal entries they process monthly and why they exist
  • Any outstanding or unresolved issues they are aware of — disputed invoices, unexplained bank items, known errors
  • Return of any physical documents, login credentials, or source files they hold

Get this in writing before removing their QuickBooks access. If your bookkeeper is unresponsive to the handover request — which is itself a warning sign — Sharma Jyoti and Co can review your QuickBooks file independently and reconstruct the picture from the data in the file.

Step 3 — Sign the NDA with Us Before We Touch Anything

Before we request access to your QuickBooks file, two documents are signed:

  • NDA / confidentiality agreement — we commit in writing to never disclose your financial data to any third party, ever
  • Engagement letter — scope of work, deliverables (monthly reconciliation, management report, 1099 tracking, payroll support as applicable), turnaround times, pricing, and data handling policy

We will never request access before these are signed — it is non-negotiable. If any bookkeeping firm — Indian or otherwise — asks for your QuickBooks login before signing an NDA, treat it as a serious red flag. See our full legality guide for what proper engagement looks like under US law.

Step 4 — Prepare Your QuickBooks File Before Handing Over

Handing over a clean file cuts our setup time in half and ensures your first month goes smoothly. Before granting us access, your outgoing bookkeeper should have completed:

QuickBooks file handover checklist:
  • ☑ All bank and credit card accounts reconciled to the handover date — no unmatched transactions
  • ☑ No uncoded or uncategorised transactions older than 7 days
  • ☑ All quarterly payroll 941 data filed and EFTPS deposits current
  • ☑ 1099 vendor tracking up to date — contractor payments correctly coded through the handover date
  • ☑ Payroll YTD totals reconciled — gross pay, withholding, FICA employer and employee shares
  • ☑ Accounts payable — no supplier bills entered but not coded or marked paid
  • ☑ Accounts receivable — outstanding invoice list accurate and aged correctly
  • ☑ Sales tax liability account reconciled to most recent filing
  • ☑ Fixed assets register updated if any purchases during the period

If your file has issues — months of uncoded transactions, reconciliation gaps, or incorrect payroll coding — be upfront with us about it from the start. We handle backlog cleanups regularly and will quote a one-time cleanup fee (typically $150–$500 depending on severity) before touching anything. We will not absorb the cost of a prior bookkeeper's mistakes into your ongoing monthly rate.

Step 5 — Grant Access and Brief Our Team

Access and onboarding — in this order:
  1. Invite via QuickBooks Online: Settings (gear icon) → Manage Users → Invite Accountant. Enter our firm email. We accept the invitation and are live within minutes. Never share your owner login credentials — use the Accountant invite only.
  2. Schedule a 45–60 minute onboarding video call — we walk through your chart of accounts, how you prefer transactions coded, any state-specific sales tax treatments, your payroll setup (software, pay frequency, states), and your 1099 contractor list
  3. Arrange a brief handover call with your outgoing bookkeeper (if they are cooperative) — even 30 minutes prevents hours of detective work on unusual transactions or non-standard coding
  4. Share your US tax calendar — we align our delivery schedule around your 941 deadlines, state sales tax due dates, and your CPA's year-end timeline
  5. Agree on communication method — email for routine monthly deliverables, WhatsApp or video call for urgent items
  6. Confirm the first deliverable date — typically your first bank reconciliation and monthly management report, due within 7 days of month end

After the onboarding call, we send you a QuickBooks file health report — a short written summary of what we found when we first reviewed your file: any reconciliation discrepancies, incorrectly coded transactions, payroll inconsistencies, or 1099 tracking gaps. This gives you full visibility into the state of your books before month 1 begins.

Step 6 — Remove Your Old Bookkeeper's Access

Once we have confirmed the handover is complete and the file health report is signed off:

  • QuickBooks Online: Settings → Manage Users → find their name → Edit → Delete. Immediate effect.
  • Xero (if applicable): Settings → Users → find their name → Remove User. Immediate effect.
  • Dext or Hubdoc: If they had document capture access, remove them from those platforms separately
  • Bill.com or Melio: If they managed AP payments, remove their user access before any payment runs
  • Gusto or ADP: If they processed payroll, update admin access or transfer payroll admin to our firm
  • Bank account view access: If they had read-only bank access, revoke it through your online banking portal

Send a brief, professional email confirming the end of the engagement. Keep it factual and courteous — even if the relationship ended badly, a professional close protects you from any disputes about outstanding work.

What to Expect in the First Month with Sharma Jyoti and Co

The first month with any new bookkeeper involves a learning curve. Here is what to expect when you start with us:

  • More questions than usual — we will ask about unusual transactions, coding preferences, and any industry-specific rules. Answer these promptly in the first two weeks and document your answers — this is what builds a smooth system for months two, three, and beyond
  • File health report within 3 days of access — before the first reconciliation, we send you a written summary of any issues we found and how we propose to handle them
  • First reconciliation may take 7–10 days — longer than the standard 5 days as we establish the baseline. From month 2, we deliver within 5 business days of month end
  • Monthly management report included — P&L, balance sheet, and a brief commentary on any notable movements. Delivered alongside the reconciliation, every month
  • Steady state from month 2 — routine established, turnaround normalises, and your CPA gets consistent workpapers every quarter

Frequently Asked Questions

Cleanest transition points: January 1 (new calendar year), immediately after a quarterly 941 payroll filing, after a monthly sales tax return, or at the end of any month. Avoid switching during February–April tax season. Give your current bookkeeper 2–4 weeks written notice and request a bank reconciliation, payroll YTD summary, and chart of accounts before removing their access.
Bank reconciliation to date, all outstanding 941 quarterly payroll returns filed, 1099 contractor payments correctly tracked through the handover date, payroll YTD summary (gross, withholding, FICA, 401k), chart of accounts notes for unusual coding, list of recurring journal entries and why they exist, and return of any documents or source files they hold.
Settings (gear icon) → Manage Users → find their name → Edit → Delete. Immediate effect. Also remove from Dext, Hubdoc, Bill.com, and Gusto if they had access, and revoke any bank view-only access through your banking portal. Do this only after the handover is fully confirmed complete.
1–2 weeks for a clean QuickBooks file. Week 1: onboarding call, access granted, file health report sent. Week 2: first reconciliation completed. If there is a backlog, allow 3–4 weeks and budget $150–$500 for cleanup. From month 2, turnaround normalises to within 5 business days of month end.
An ICAI-qualified Indian CA firm familiar with US clients knows the key IRS deadlines — quarterly 941 deposits, EFTPS requirements, January 31 W-2 and 1099-NEC deadlines, and quarterly estimated tax dates. At Sharma Jyoti and Co we provide a full US tax calendar at onboarding so our team and your CPA are aligned on every deadline before the first month begins.
